It never changes what we recommend — and in this case it doesn’t change the awkward part: we’ll tell you exactly which plan tier the integrations require, because that’s where this pipeline’s real price hides.
Lead scoring is supposed to answer one question: of the thousand names on this list, which fifty deserve a human’s attention first? The standard answer is a CRM with a scoring module — which usually means a per-seat platform in the $200/month class once you add the tier where scoring actually unlocks, multiplied by everyone who touches outbound.
There’s another way to build it, from parts you may already pay for: Clay supplies the fit data, Smartlead supplies the engagement signals, and n8n is the free-ish glue that computes the score and routes the winners. No CRM seat licenses, no proprietary scoring black box — the model is a table you own. This article publishes that model, the pipeline architecture, and the honest per-lead cost, including the plan-tier catch that most write-ups of this stack politely omit.
The scoring model (published in full)
A score is only useful if it’s legible — a rep should be able to ask “why is this lead a 74?” and get an answer. So the model is deliberately simple: two axes, added.
Fit score (0–50) — who they are. Computed once, at enrichment time, from Clay data:
| Signal | Points | Why |
|---|---|---|
| Company size in your ICP band (e.g. 11–200 staff) | +15 | Outside band = wrong motion entirely |
| Industry match | +10 | Your offer’s home turf |
| Decision-maker title (founder / head of / VP+) | +15 | Scoring a gatekeeper wastes the best copy |
| Hiring or funding signal present | +5 | Timing proxy |
| Tech stack match (uses a tool you integrate with) | +5 | Implementation friction pre-solved |
Intent score (0–50) — what they did. Updated continuously from Smartlead campaign events, pushed to n8n by webhook:
| Event | Points | Decay |
|---|---|---|
| Email opened | +5 | Expires in 14 days |
| Link clicked | +15 | Expires in 14 days |
| Positive reply (any reply that isn’t a bounce/OOO) | +30 | Expires in 30 days |
| Second open within 7 days | +5 | — |
| Unsubscribe / spam complaint | −50 (kill) | Permanent |
Routing: 70+ = hot → straight to a human (Slack alert + a “work these first” sheet). 40–69 = warm → second sequence angle. Under 40 = cold → stays in nurture or gets recycled next quarter. The decay column is the part most DIY scoring skips, and it’s the part that matters: an open from six weeks ago is not intent, it’s archaeology. n8n re-computes scores on a nightly schedule run, applying decay, so the hot list is always currently hot.
Is this model “correct”? It’s a stated heuristic, not a validated algorithm — and that’s the point of publishing it. Your reply data should re-tune the weights within a month: if your clickers never book but your second-openers do, swap their points. A scoring model you can read beats a machine-learned score you can’t interrogate, at any list size a solo founder or small team actually runs.
The pipeline, step by step
1. Ingest. Raw leads land in n8n from wherever you find them — a scraper export, a form, a purchased list’s CSV. One row per lead enters the scoring table (n8n Data Tables, a Google Sheet, or Airtable — pick the one you’ll actually open).

2. Enrich in Clay. n8n hands the batch to Clay, which waterfalls enrichment across its 150+ data providers: verified email, company size, industry, title, signals. Clay’s March 2026 pricing overhaul split its meter in two — Data Credits buy the data itself (from ~$0.05 per credit, cheaper in volume) and Actions pay for Clay’s orchestration (under a cent each). A work-email-plus-firmographics pass costs a handful of Data Credits per lead; phone numbers are the expensive taste, running 5–25 credits per lookup depending on the provider in the waterfall. This pipeline scores without phones. (Our deeper cost teardown of Clay in an n8n stack: Clay + n8n lead enrichment, priced per lead.)
3. Score fit, store, hand off. n8n computes the fit half from the enriched fields, writes the row, and pushes leads scoring 25+ on fit alone into Smartlead as a campaign list. Below-25-fit leads never get emailed — scoring that happens before sending is deliverability protection, not just prioritization.
4. Listen for intent. Smartlead fires webhooks on opens, clicks, and replies. n8n catches them, updates the intent half, applies the kill rule on unsubscribes, and recomputes the total. Smartlead’s API and webhooks require the Pro plan ($94/month; $78.30 on annual billing) — the $39 Basic plan caps at 2,000 contacts and 6,000 sends and doesn’t open the API door this pipeline walks through.
5. Route nightly. A scheduled n8n run applies decay, re-ranks, and emits tomorrow’s hot list. Reps work a ranked queue; nobody “checks the CRM.”
The plan-tier catch (read this before you budget)
Here is where honest pricing gets uncomfortable. Clay’s integrations with n8n work two ways:
- Clay → n8n by webhook/API: Clay’s HTTP API and webhooks are Growth-plan features ($495/month; $446 annual). Launch ($185/month; $167 annual) does not include them per Clay’s published plan tables.
- n8n → Clay by table push: On Launch, you can still move data with Clay’s native integrations, scheduled table exports, or sequencer pushes — workable, but batch-flavored rather than real-time.
So the fully-live version of this pipeline has a $446–495/month floor at the Clay layer alone, and any article that prices it off the Launch tier is describing the batch version without saying so. The batch version is genuinely fine for most solo outbound — enrichment is a batch job by nature; only the intent side needs to be live, and that flows Smartlead → n8n, which Pro unlocks. Price both versions below; choose with eyes open.
The per-lead cost
Model, stated: 1,000 leads/month enter the pipeline; enrichment averages 6 Data Credits per lead (email + firmographics, no phones — a planning estimate within Clay’s published per-data-point ranges; your waterfall will differ).
| Line | Batch version (Clay Launch) | Live version (Clay Growth) |
|---|---|---|
| Clay plan | $185/mo ($167 annual) | $495/mo ($446 annual) |
| Data Credits consumed | 6,000 — exceeds Launch’s 2,500–3,000 allowance → top-ups needed | 6,000 — matches Growth’s 6,000 allowance |
| Smartlead Pro | $94/mo ($78.30 annual) | $94/mo ($78.30 annual) |
| n8n (Cloud Starter or self-host share) | ~€20–24 | ~€20–24 |
| Total / month | ~$300+ before top-ups | ~$545–610 |
| Cost per scored lead (1,000/mo) | ~$0.30 + top-up exposure | ~$0.55–0.61 |
Three readings of that table:
The allowance is the price. Launch’s sticker is $185, but 1,000 leads at 6 credits each blows through its Data Credit allowance — the effective Clay cost is plan-plus-top-ups, and top-ups carry a premium (Clay cut it from 50% to 30% in March 2026 — better, not free). At 500 leads/month the Launch math cleans up considerably: 3,000 credits ≈ exactly the annual-plan allowance. Volume decides which tier is “the price,” not the rate card.
The comparison isn’t $0. The CRM route this replaces — scoring unlocked at a mid/high tier, per seat, for everyone in outbound — lands a 3-person team in the same few-hundred-dollars territory, with the score trapped inside that vendor’s data model. The pipeline’s win isn’t raw cheapness at Growth prices; it’s that the scoring table is yours, portable, and inspectable. At Launch/batch scale (~$300/month all-in), it also undercuts the CRM route outright.
Phones change everything. Add mobile numbers to enrichment and Data Credit burn roughly triples-to-quintuples per lead depending on provider. If your motion is email-first — Smartlead’s home turf — score without phones and buy phone data only for the 70+ band. That single discipline is worth more than any plan negotiation. (Sending discipline matters just as much on the outbound side — see the Smartlead setup guide for the deliverability half.)
FAQ
Do I need Clay Growth for this pipeline, or is Launch enough?
Launch is enough for the batch version: enrich on a schedule, score fit, push to Smartlead, and let intent events flow back via Smartlead’s webhooks into n8n. Growth ($446–495/mo) is required only if you want Clay itself to call n8n’s API/webhooks in real time — Clay gates HTTP API and webhooks to Growth in its published plan tables.
What does one scored lead actually cost?
At 1,000 leads/month and ~6 Data Credits per lead: about $0.30 per lead on the Launch-based stack before credit top-ups, and $0.55–0.61 per lead on the full Growth stack. At 500 leads/month, Launch’s allowance covers enrichment and the effective per-lead cost rises on plan price alone (~$0.55–0.60) — fixed plans punish low volume per unit.
Why not just use Smartlead’s built-in lead handling?
Smartlead is a sending engine — it tracks engagement, but it doesn’t enrich fit data or maintain a decaying cross-campaign score. The pipeline’s value is the join: Clay’s fit data + Smartlead’s intent events + your scoring table, in one place you own.
Can I replace Clay with a cheaper enricher?
Yes — the architecture doesn’t care where fit data comes from, and Clay supports bring-your-own-API-keys, which skips Data Credits (you pay providers directly, plus Clay Actions). But then the per-lead data cost becomes whatever your providers charge, and you lose the 150-provider waterfall that makes Clay’s coverage what it is. Model both before switching; our Clay + n8n enrichment cost teardown shows the per-lead arithmetic for the Clay route.
How accurate is the scoring model?
It’s a published heuristic, not a trained model. Expect to re-weight it after your first few hundred replies — the FAQ-worthy truth is that any transparent model you tune beats a default CRM score you can’t see inside. Treat month one as calibration, not truth.
What kills a lead’s score fastest?
An unsubscribe or spam complaint: −50 and permanent in our model, applied the moment Smartlead reports it. Deliverability is a shared asset; a scoring system that keeps resurfacing burned leads is worse than none.
Methodology
What we did: Published a complete scoring model (weights, decay, routing thresholds) as a stated heuristic; architected the pipeline from the three vendors’ documented capabilities (Clay enrichment waterfalls and credit model, Smartlead webhooks/API by plan, n8n scheduling and data handling); and costed it from October 2026 published pricing — Clay’s post-March-2026 two-meter plans, Smartlead’s plan ladder, n8n Cloud tiers.
What we did NOT do: We did not run this pipeline against a live list, and the model’s weights are not fitted to reply data — no conversion rates, reply rates, or accuracy claims are made anywhere above. The 6-Data-Credits-per-lead enrichment figure is a planning estimate built from Clay’s published per-data-point credit ranges (data credits from ~$0.05; phone lookups 5–25 credits by provider), not a metered observation; your waterfall’s provider choices can halve or triple it. Clay’s Launch data-credit allowance is reported as 2,500–3,000 because published sources differ between billing-cycle displays (2,500 monthly-billed, 3,000 shown on annual) — we flag the range rather than pick the convenient number.
Conflict disclosure: All three vendors are affiliate partners. The plan-tier catch in this article — that the live integration requires Clay Growth at $446–495/month — is the single most commission-unfriendly fact in the piece, and it’s in a headed section, because a pipeline priced off the wrong tier is a pipeline that fails in month one.
AWL verdict
Lead scoring without the CRM tax is real, but it isn’t magic and it isn’t Launch-priced in its live form. Build the batch version first (~$300/month all-in at 1,000 leads): Clay for fit, Smartlead Pro for intent, n8n holding a scoring table you can read, tune, and take with you. Graduate to Clay Growth only when real-time enrichment earns its $260+/month premium over Launch. Either way, the asset you’re actually buying isn’t the score — it’s that the score, and the reasoning behind every point of it, belongs to you instead of living inside a per-seat platform you’ll rent forever.
